Internal mobility is one of the clearest ways to keep useful people in an organisation. It is also easy to get wrong. A role opens, someone already knows a colleague, and the decision starts to form before the process has begun. The internal candidate may be the right person, but the team still needs a fair way to find out.
Use one standard for every candidate
An internal applicant brings history that an external applicant does not have. That history is useful, but it should not replace evidence for the new role. Use the same questions and the same rubric for both groups. Then the team can compare what each candidate says about the work.
A structured interview step helps here. A recorded answer gives every candidate the same question and the same room to explain their reasoning. The review can focus on the answer instead of on the reputation that arrives with the person.
Make the process visible
Internal candidates can hear about a role through an informal channel. Give them the same written information as external candidates: the role, the process, the stages and the contact for questions. Say how the decision will be made and who is involved.
A clear timeline matters. An internal candidate may need to talk to their current manager, plan a handover or decide whether to apply. A process that stays open for an unclear period creates unnecessary uncertainty.
Handle the current manager carefully
The current manager has useful insight, but their view should not be the only input. Ask for evidence about the candidate's work, not for a verdict on the move. Keep the candidate informed about who will see what, so the process feels transparent.
If the candidate is not selected, give a clear reason based on the criteria. An internal candidate who receives a vague no may look outside the organisation.
Learn from the process
After the decision, review what the team learned. Were the criteria clear? Did internal candidates have the same information as external candidates? Was there a gap between the evidence and the outcome? A short review helps the next internal move start on better footing.
Async video is not the whole solution. It is a tool that gives internal candidates a structured moment to make their case. The fairness comes from the process around it.
